Choose the first three Fridays

Today gave us the evidence. We did not finish enough builds. The first Convoy should remove that friction before it adds ambition.

This is not a failure report. It is a better starting brief.

Ideas were not the bottleneck. Access, orientation, handoffs and completion were.

The next 30 minutes

  1. 00–03Frame the evidence
  2. 03–07Individual vote — rank all ten
  3. 07–17Group discussion — compare your top three; identify one precondition
  4. 17–25Room decision — choose Friday 1, 2 and 3
  5. 25–30Shape Friday 1 — outcome, owner, evidence and access needed

In your groups

Compare your individual top three. Do not average immediately. Ask why each person put their number one first. Return with:

  1. one candidate for Friday 1;
  2. one precondition that must be true before that session;
  3. one reason another candidate should wait.

Individual vote

What should the Convoy tackle first?

  1. 1Finish one loop togetherOne shared Pain Card → Build Brief → working result, facilitated slowly and end to end.
  2. 2Make Cowork usable for everyoneConfirm access, find the surface, transfer the brief, retrieve the work and know the fallback.
  3. 3Publish one shared Painkiller ArchitectCompare today’s versions, choose one, tighten it, assign an owner and share it.
  4. 4Build the calendar sanity helperResolve conflicts, travel impossibilities and rescheduling friction. Two Pain Cards pointed here.
  5. 5Build the open-loop trackerTrack promises, owners and follow-up. The largest quantified pain was about 120 minutes a week.
  6. 6Build action-oriented inbox triageSort priorities, surface action emails and preserve follow-through.
  7. 7Build 1:1 preparation and follow-upCreate repeatable briefs, capture commitments and make the next meeting easier.
  8. 8Make meeting output usefulTurn recordings into decisions, actions and follow-up people will actually use.
  9. 9Define agent scope, ownership and evidencePrevent creative drift; decide permissions, review points, maintenance and sharing.
  10. 10Clear the enablement and connector backlogPrioritize licenses, admin settings, Work IQ, Cowork and missing system connectors.

Lock only three decisions

  1. Friday 1 — the outcome we will achieve in 30 minutes.
  2. Friday 2 — the next capability or use case in line.
  3. Friday 3 — the third priority, explicitly allowed to wait.

For Friday 1, leave today with only four things: outcome, owner, evidence, and access needed.

One session to recover the complete loop. Two sessions queued behind it.No more than that today.
